You need to go back to the history books, from the time of the Chandragupta dynasty, After them, India never existed as we see it today. Even the Arab incursion through present day Rajasthan was facilitated by the rivalry of the various kings of that time. None had a long term vision. To fulfill their own petty ambitions and to get even with their rivals, every king or ruler in India has colluded with the invaders from the West of India, from the time of the first incursion into Sindh in the late 7th century. The answer is simple, there was no unity and there was no large kingdoms.
The Hindu kings in India were divided into large numbers of small princely states, all these kings were looking an opportunity to fiht each other.
If you see the history, many of the hindu kings have in turn helped the moghuls and the britishers to defeat other kings

There were kings who fought but there were Gaddars within who helped the invaders. Read history you will find many. You can face the enemy who attacks from front but are helpless when you are stapped on your back.
